Melissa: So you talked a lot about trial and error. Just for refreshment, you know. No standards, no respect for authority. Thats what elementary school children do in the United States. Brodsky looks at all and says, Okay, you guys dont memorize this poetry and this literature, and none of you guys get your PhDs. That should be your perspective, is your bottom line, and heres the way you construct the most aggressive bottom line. So assuming that you might say that a leader is made, given all the trial and error that you yourself have had, what advice might you have to someone trying to build their own strong culture and their own organization? When you fire these people, they are going to hate you for the rest of their lives, but they dont want to work for you. Their parents love them out of this diluted feeling that, Im going to build my kids self-esteem by telling them how wonderful they are when theyre not. And so I had all these things, fundamental statements like, we work hard or, we dont whine, basically all the principles to try to create this great culture. If you gave them a one they rarely lived this core value. Anson: I mean, its so tempting to hire that. If you guys learn one thing from me today, make sure your HR person has incredible insights into hiring the right people because your HR person is going to determine whether or not your company is going to be successful or not. Your moral imperative is not to save that man or that woman, your moral imperative is for that widow that bought stock in GE, to make sure that every single year, that dividend was the maximum figure because she needs to pay her rent. But now theyre listening to me on what they need to do to get to their potential, because the numbers are not a subjective evaluation of performance. Hes an unbelievable man, but hes incredibly demanding.. And so if they claim they have a 4.5 in the beat, which is professional level in terms of cardiovascular fitness, and yet their beat score was a 30, and the qualifying line to get on the field is 40, I will debate it with them. And weve made all kinds of mistakes on this because originally we would actually share where they ranked among the 30 players in character, and that, you know, I didnt think ended up being very positive. But basically we all live on a leadership continuum, from people that cant lead worth a lick, people that are extraordinary leaders, and all weve done is weve moved them down the continuum a little bit, but not much. Anson: She would, you know, say something before the game, she would be saying stuff throughout the game, and finally, when were about to end, at the end of the NCAA tournament, and my real leaders came up to me and said Anson, youve got to get so-and-so to shut the F up. And as impressive as that is, h I dont think he understands who is in the room. We took into our environment. No, no, no. They leave to shower immediately. Ive never developed a leader. Anson: And she and I are good friends, and so Im going to work with her, and Im hoping through some of her psychological profiles she can sort out character because I would love to have that as a tool that I can use before a kid gets here. So how did you find and figure out what the right 28 categories were to be able to provide feedback on? And Ill be honest with you, nothing seemed to work and all of a sudden I am reading this thing out of the New York Times magazine. And so I wish there were ways for me to sort out their character before I brought them in because that would have a huge impact on the kids we would end up offering scholarship money to. Anson: Hi. But it doesnt mean like we stumbled upon all the great things immediately. They do not want to excel. And I think, ladies and gentlemen, hold onto your hats, cause Im about to blow you away with this one mans accomplishments. And then we also have them evaluate every teammate on whether or not they were living each core value, and we did it on a 4 point scale, sort of like a GPA, so 4 is obviously a 4.0, its an A average, so 4 is an extraordinary example of this core value. In other words, Id love to be able to read the narrative that that person is using. All these kids that Ive convinced to transfer have gone someplace and maybe played more minutes, and then some of these kids now and I have connected in the most positive way, just because now theyve looked back and seen that Ive treated them very well. And so what weve written is this is the biggest challenge for Millennials. They do not want to exert. On this episode of Bring It In season three, Anson sat down with Sam and discussed ranking your players, setting standards and core values, and surrounding criticism with love and care. So whats critical for you, and actually the hiring process is everything for you, and so this is where, again, this is something that Jack Welch used to say, and I loved it. Im going to try it. So thats one of the functions that has made all the difference in the world, but its not in my opinion the most important one. And in preparation for making the presentation, one of my athletic directors, Rick Steinbacher gave me a book he wrote called Good Company. So anyway, so here is one experiment I tried 1 year. You can just make. When I was a young coach our legendary former basketball coach, Dean Smith, used to let me come watch his basketball practices, and the thing I liked most about watching his teams train was the amount of data they would collect in a typical practice. Every aspect of almost every practice, its a competition. You care about them. Well, thank you so much for taking time today. All rights reserved. Anson: Well, to transfer you let them know thatand usually a person that wants, the person thats really below the line is someone that isnt playing much, usually, and so as a result, you know, behind your back theyre whining about everything under the sun, which, by the way, goes completely counter to our first core value, which is we dont whine. But when we average it out, Im telling them at your current rate of effort and commitment youre not going to sign a pro contract. Anyway, so Jack is up there, hes answering all these questions, and he is great. If they are below the line and theyre on scholarship, I try to get them to transfer. The top 10 are basically starters, the top 16 basically playing every game.The top five end up signing pro contracts. And in a very low voice she said yes. The first time in her life and all of her conversations she had at her fingertips Russian poetry to recite to a colleague as they were discussing this poem or this short story or this novel. Our values have shaped our culture over many years, and now we just need to illustrate them with some nice quotations for everyone to memorize. You develop them in an environment where theyre competing like theres no tomorrow. I think right now in the corporate world were in a place where weve got so much data, but not yet a lot of insight. They go storming back into Brodskys office. And I know all you chickenshits are afraid to open your mouth, but Im going to need some of you to open your friggin mouths because we cant have a bloody, you know, committee meeting in the middle of a freaking game to solve our damn problem. Theres a certain part of the stadium or arena that were sitting in so we dont get in the way, were sitting there a little bit early. Heres your free first shooting percentage, heres whether you box out or failed to, heres whether you won or lost, everything is there. I thought you wanted to sign a pro contract. It is an elusive holy grail in a way figuring out. And what this means is we develop a narrative to protect us from pain. And we develop such an incredible mentality. Theres a call to basically whats happening in Russia, where they control industries. And this has served me better than any other piece of advice I have ever been given in leadership and coaching in my life. All of this has been done through the cauldron. And thats why, for the rest of my life, I am dying to have that as a speaking engagement. But talent is just so overwhelmingly tempting. I am never going to make this travel roster unless I change. And now all of a sudden theyre going to become responsible for everything. I do. Think about that for a second. You actually are. If they take responsibility its amazing the things that theyre going to accomplish as soon as they take responsibility for everything. In fact thought maybe I should adopt these, these are fantastic. When I went to Columbia, we had just hired a Russian exile poet by the name of Joseph Brodsky. I mean, hes incredibly demanding and yet you can feel his love for you. He is available for talks, presentations and confidential consultations. Its not to save the world or to save people. Melissa: [Laughs.] We follow the philosophy that steel sharpens steel. But if this persons going to be toxic to your culture and is going to be so incredibly selfish, thats not the person to hire. Anson: Yes. But the thing I learned most from him was how he would calmly sit there and listen to, you know, aggressive self-righteousness and not indict the person with his self-righteous opinion. This is a George Bernard Shaw quote, and it goes like this; Be a force of fortune. To paraphrase Alex Ferguson of Man United fame, We want to take responsibility for our own action, our own errors, our own performance level, and eventually for every result.. And obviously continued success and. This is another level. And I learned about this when I was working for Franklin Covey. When you hear that, what comes to mind as we talk about how the best managers are really coaches? It occurred to me you might find them refreshing as well. Every now and again Ill work with these different groups that are sorting out a way to test character, and theres some group Im working with, but right now I cant remember them, although I am doing some work with Angela Duckworth on performance. Ive had some great leaders, but they were leaders before I got them. Then he shifted the next slide, to 2012, the year we were in. Theres a call right now towards authoritarianism. Every so often, I pull out his 12 Core Values. The second priority is their academic success. So what we did is we took our 12 core values and we assigned a motivational quote attached to each one, and we ask every one of our players to memorize all of these motivational quotes attached to each core value. Weve got all kinds of missions, a part of the mission is the athletic one, but believe it or not within this culture of a university context, its actually the third most important. Your function is the bottom line. And of course you hire Millennials.
